What qualifying a lead means
Qualification establishes whether a contact merits sales effort: a relevant need, plausible resources, a useful timeframe and access to someone involved in the decision. The precise criteria depend on the business.
A marketing-qualified lead, or MQL, meets marketing’s criteria for follow-up. A sales-qualified lead, or SQL, has been accepted by sales. Lead scoring helps rank contacts. These mechanisms are useful when they implement an agreed definition. Ask marketing and sales separately what makes a contact qualified, then compare their answers.
The hidden cost of qualifying twice
When information is incomplete or criteria differ, salespeople repeat the checks. Experienced sellers may spend time screening contacts instead of developing opportunities. Measure that work explicitly: the cost is not visible in the number of leads passed across.
Make first contact measurable
Research discussed by Oldroyd, McElheran and Elkington in the 2011 HBR article The Short Life of Online Sales Leads linked faster follow-up with a higher likelihood of qualification. Its age and US setting matter; the figures should not become a universal forecast for every business.
The practical questions remain useful. Does the CRM alert someone promptly? Is ownership clear? Do distribution rules delay action? Are sellers occupied with other work while incoming requests wait? Measure response time by source and business hours, then examine the process behind it.
A definition, a route and a feedback loop
1. Write a shared definition. Agree observable criteria such as target sector, organisation size, intent and the information required about the contact. Name owners and a review date.
2. Define first-contact responsibility. Set a response target appropriate to the lead source, reliable alerts and a fallback when the owner is unavailable.
3. Return rejection reasons. Feed sales decisions back to marketing: outside the target, insufficient information, unsuitable timing or another clear reason. Use these records to improve campaigns and criteria.
4. Automate a tested process. Scoring, enrichment and routing should support the agreed definition. Check their output before scaling them.
5. Measure requalification effort. Track seller time spent per transferred contact. Compare it with acceptance and conversion, so volume growth does not conceal a growing screening burden.

Use three working documents or routines: a shared qualification definition, a short monthly review of rejection reasons and a joint view of accepted pipeline. Where incentives reward only the volume handed over, examine whether they encourage the wrong behaviour.

AI may assist with account research, information enrichment, initial screening and analysis of rejection reasons. Automated alerts or acknowledgements can support response time. Check data quality, permissions, message accuracy and when a person needs to take over.
The tools still need a common definition of a useful lead. Otherwise, higher output can create more work for the sales team.

Review the last ten contacts passed to a salesperson as qualified. Which would they have accepted, and how much work did each require? This small sample is a starting point for investigation, not a statistically representative estimate.
